Your AI demo answers questions well. Then real users arrive with incomplete requests, restricted documents, and tasks that affect customers. The challenge is no longer just answer quality. It is making the whole service safe, useful, and manageable.
A production-ready assistant needs clear boundaries: what it can read, what it can change, and when it must involve a person. These boundaries should be enforced by the connected software, not just written into the assistant’s instructions. Security guidance from OWASP, an organisation that publishes practical application-security standards, recommends limiting AI tools and permissions to what the task actually requires.
Start with one workflow
“Help support agents find approved answers” is a manageable first release. “Handle all customer service” is not.
Define the input, expected result, and handover point. For example, an assistant could retrieve troubleshooting guidance and draft a reply, while an employee approves the message and handles account changes.
Test the difficult cases
A polished demonstration usually shows the happy path. Production testing should also include outdated documents, conflicting instructions, missing information, and attempts to access restricted records. The US National Institute of Standards and Technology, or NIST, recommends testing before deployment and monitoring risks throughout the service’s life.
Give the service an owner
Someone must maintain its knowledge sources, approve changes, review failures, and respond to incidents. Without ownership, even a good assistant can become unreliable as policies and systems change.
Your launch checklist:
- Define one workflow and its success criteria.
- Specify allowed data, actions, and human handovers.
- Enforce permissions in connected systems.
- Test representative tasks and failure scenarios.
- Assign owners for content, releases, and incidents.
- Prepare a way to disable or roll back the service.
These steps turn a successful demo into an operational service with measurable expectations and clear accountability.
